AI agency vs in-house build vs off-the-shelf tools

Every team automating with AI faces the same three doors: buy an off-the-shelf tool, build in-house, or bring in an agency. Vendors behind each door will tell you the other two are a mistake. Here is the framework we give prospects even when it talks us out of the job — because a client who chose the wrong door churns, and one who chose with open eyes stays.

When does off-the-shelf win?

When your process is genuinely standard. Helpdesk suites, accounting platforms, and sequencing tools have poured years into the common cases — if your workflow matches the common case, a subscription beats any build on speed and price. The test: can you adopt the tool without bending your process to fit it? If yes, buy it. A good agency names the tool and steps aside; we have told prospects exactly that, in writing, on this site.

Off-the-shelf loses when the workflow crosses systems the tool does not reach, when your exceptions carry the value, or when per-seat pricing multiplies across a growing team into a permanent tax.

When does building in-house win?

When automation is your product, or close to it — and when you can keep the team. The build is the cheap part; the expensive part is year two: model updates, API changes, monitoring, the engineer who leaves with the system in their head. An internal platform team makes sense at a scale where those costs amortise. For most mid-market firms, hiring two engineers to own one workflow is the most expensive door of the three, disguised as the cheapest.

The honest exception: if you have engineers with slack and a workflow that is core to your competitive edge, in-house builds institutional muscle no vendor can sell you.

When does an agency win?

When you need production-grade automation across systems you already run, without hiring a team to own it. The agency door is strongest when the work needs judgement (AI with guardrails, not just triggers), integration depth (your CRM, ERP, helpdesk all touching one flow), and someone accountable for it running — not just being delivered.

What to demand from any agency, including us: a fixed written price before work starts, code and data ownership in plain words, escalation design that keeps humans in charge of the calls that matter, and a willingness to say "don't automate this". An agency that never talks you out of anything is a body shop with better slides.

In practice the doors combine. Keep the off-the-shelf tools that fit; let an agency build the judgement layer and the connections between them; keep ownership of the code so an in-house team can inherit it later if you grow into one. That inheritance path matters: ask any agency what handover looks like — runbooks, documentation, standard stacks — before you sign. A system you cannot take in-house later is a subscription wearing a project's clothes.

Frequently asked questions

Isn't an agency just more expensive consultants? Depends on the agency's economics. Judge any agency by what the fixed number buys, not by the day rate they avoid printing.

How do we avoid getting locked into an agency? Ownership and standards. The code, data, and IP should be yours in the contract; the stack should be documented and mainstream; handover with runbooks should be a listed deliverable. If any of those is missing, the lock-in is the business model.

Can we start small before choosing a door? That is the right instinct. A scoped process audit maps where time and money leak and which door fits each workflow — some of the answers will be "buy the tool", and the audit should say so.

What about data protection across the three doors? Off-the-shelf means your data lives under the vendor's terms — read them. In-house keeps everything but makes security your job alone.
