How to evaluate AI agents for accounts payable

Accounts payable is where AI agents earn their keep or get found out. The work is high-volume, rules-heavy, and expensive when it goes wrong — which makes it both the best first automation for most finance teams and the easiest place for a vendor demo to hide its gaps. Here is the evaluation checklist we would use if we were buying instead of building.

What should an AP agent actually do?

The full loop, not a slice of it. Capture invoices from every channel they actually arrive through — mailboxes, portals, paper scans. Extract line items reliably, including from the supplier whose invoice is a photographed PDF. Match against purchase orders and receipts, in your ERP, at line level. Handle the exceptions: price mismatches, missing goods receipts, duplicate invoices — by fixing what is fixable and routing the rest to a named person with context. Then chase what needs chasing, in the debtor's or supplier's language if your business crosses borders.

If a vendor's demo shows extraction but goes quiet on exception handling, you have seen the whole product.

Which questions expose a weak AP agent?

"Show me an exception, end to end." Extraction is commodity now; exceptions are the product. Watch what happens to a three-way-match failure — does it park with full context for a human, or vanish into a queue?

"Where does every action get logged?" Finance lives under audit. Every read, write, match, and escalation should land in a trail your auditors can inspect. An agent that cannot show its working does not belong near your ledger.

"What can it never do without approval?" The correct answer names hard boundaries: payment release, master-data changes, threshold overrides. Be suspicious of "fully autonomous" claims in AP — the goal is fewer touches, not zero control.

"How does it connect to our ERP?" Real integrations, named. Ours have run against systems like Infor LN, SAP, and mid-market accounting stacks alongside payment providers like Stripe and GoCardless — and the honest caveat is that an ERP without a usable API makes that part slower, which a vendor should say during design, not after.

"What happens at month-end volume?" Pilots run at Tuesday-afternoon volume. Ask for behaviour under the month-end spike, and what degrades first.

What results are realistic?

Grounded ones, from your own baseline. In one of our deployments — a collections and AP agent for a packaging manufacturer — the agent collected £1.2m in outstanding invoices, cut days sales outstanding by 18 days, and reduced email preparation time by 92%. Those numbers came from measuring the client's baseline first, then the live system. Any vendor quoting outcomes without a baseline method is quoting marketing, not results.

Build, buy, or agency?

Off-the-shelf AP platforms are strong when your process is standard and your ERP is mainstream — evaluate them first, and a good agency will tell you when one fits. A custom agent earns its keep when your process crosses systems the platforms don't reach, when exceptions carry your actual margin, or when data must stay inside your infrastructure. The wrong answer is a platform subscription plus a consultancy project to bend your process around it.
